# The Great CEO Within

> Matt Mochary's The Great CEO Within in 15 frameworks with steps, and the four Tom Sharman lessons it backs.

The frameworks here are Matt Mochary's, from The Great CEO Within. Claude read the book in Tom's Brain and linked it to his lessons.

## How Tom uses this

- [The intake question is why, and what it is costing them](https://tomsharman.com/lessons/the-intake-question-is-why-and-what-it-is-costing-them/index.md): Mochary's customer development asks about goals, challenges and what a problem costs them, which is an intake built on why and cost. (pp. 55, 56 and 67)
- [Turn down anyone unclear about their commitment](https://tomsharman.com/lessons/turn-down-anyone-unclear-about-their-commitment/index.md): He says asking about pain weeds out customers who aren't a good fit and tells founders to choose customers they are aligned with. (pp. 55 and 66)
- [People online are selfish, so lead with what they get](https://tomsharman.com/lessons/people-online-are-selfish-so-lead-with-what-they-get/index.md): He says buyers care about their business results and not your features, so you should paint what their world looks like with the product. (p. 57)
- [Macro and micro at the same time](https://tomsharman.com/lessons/macro-and-micro-at-the-same-time/index.md): His advice to delegate everything except product marketing, fundraising and team management, with a day of meetings and one-on-ones, is the same macro and micro split. (pp. 33 and 82)

## What it argues

Mochary, who coaches the CEOs of Coinbase, OpenDoor and AngelList, argues that a founder becomes a great CEO by installing a small set of habits and systems rather than by talent. Start with personal productivity (GTD, Inbox Zero, two hours on one Top Goal), then group habits such as writing before talking, impeccable agreements and honest feedback. Keep the team to six or fewer until product market fit, then accept about a day a week of meetings, goals and one-on-ones. Fundraising, recruiting and sales are the same trust-based process, best run by asking about the other person's life and remembering it. Write everything down, give each function one owner and a backup, and track a few KPIs with counter-metrics. Note: the file is the book as imported, with pages 62 to 64 and 81 blank and the author field empty in the library.

## Worth keeping

- Keep the founding team to six or fewer until product market fit (p. 5, p. 71).
- Write it down the second time you say it, then give each function one owner and a backup (pp. 13, 30, 31).
- Two protected hours a day on one quarterly Top Goal, starting at 30 minutes (p. 11).
- Tell people you will be late the moment you know, and run 25 and 50 minute meetings (p. 12).
- Require written inputs before meetings: a three hour meeting becomes thirty minutes (pp. 15, 34).
- Weekly goals are YES or NO, with why and what habit will stop it recurring (p. 35).
- Receive feedback by asking, listening and acting; give it only on two-way channels (pp. 39, 40).
- Build trust before pitching: ask about their life, repeat it back, remember it next time (p. 45).
- Sell results, not features: DocuSign's pitch change took it to a $3B valuation (pp. 57, 58).
- Track five or six KPIs and pair each with a counter-metric (p. 31).
- Do not hire salespeople until you have product market fit and know who you sell to (p. 58).
- Scorecard, structured interviews and reference calls, and only hire an A you are over 90% sure of (pp. 83, 92).

## The questions it answers

### What is the smallest team that can produce at the volume I am used to?

It sets six people as the ceiling before product market fit and says a team of 3 to 4 excellent engineers is often more productive than adding 3 to 4 average ones.
